AI shopping agents are buying things. Can they buy from you?

Here is a sentence that would have sounded like science fiction two years ago and is now a live production feature: a customer tells an AI assistant what they want, and it finds it, compares it and buys it โ€” without them ever opening your website.

This is agentic commerce, and it moved from demonstration to infrastructure quickly. Google announced the Universal Commerce Protocol at NRF 2026, developed with Shopify, Etsy, Wayfair and Target. OpenAI and Stripe's Agentic Commerce Protocol is processing live transactions and rolling out across Shopify merchants. Mastercard, Visa and American Express have all shipped agent-related payment products.

An IBM study found 45% of consumers already use AI for part of the buying journey. That is not the same as 45% letting an agent buy for them โ€” but it is the doorway, and it is already open.

Why this matters more than the last five ecommerce trends

Most retail trends change how customers behave on your site. This one changes whether they arrive at all.

When a person browses, a mediocre product page still has a chance โ€” they might like the photo, or trust the brand, or not want to look further. An agent has none of that patience. If it cannot read your stock levels, your delivery times and your prices in a structured form, it does not persevere. It recommends the competitor it can read.

That is the whole risk in one line: invisible to an agent is not the same as ranked lower. It is not being in the set at all.

What an agent needs from you

Not glamorous, and mostly things you should already have right:

  • Structured product data. Price, availability, delivery estimate, returns policy, specifications โ€” in machine-readable form, not baked into an image or a PDF.
  • Accurate stock. An agent that buys something you cannot ship is a chargeback and a bad signal.
  • Real delivery information. โ€œFast dispatchโ€ means nothing. A date does.
  • A clear returns policy. This is a comparison field now, not fine print.
  • A checkout that supports programmatic completion, or a platform that provides one on your behalf.

Notice that four of those five are content and accuracy problems rather than engineering ones. That is genuinely good news for small retailers.

What to do, by where you are

On Shopify: you are in the best position โ€” the protocol work is happening at platform level. Your job is to make sure your product data is complete and honest, because the platform can only expose what you have entered. Fill in the specification fields you skipped.

On WooCommerce or WordPress: you have more to do yourself. Get product schema right, keep stock synchronised, and watch what your platform ships. We wrote about the running costs of this stack in what a WordPress store actually costs to run.

On a custom build: you have the most control and the most work. If you sell a catalogue that changes, an API over your product and inventory data is now infrastructure, not a nice-to-have.

Not selling online at all: ignore this comfortably for now. It is a retail change, not a universal one.

The part worth being sceptical about

Some of the numbers being quoted are forecasts, not measurements. A projected multi-trillion opportunity by 2030 is a consultancy's model, and it should not be the reason you spend money this quarter.

We would also push back on the urgency being sold around this. The sensible position for a small retailer is not to re-platform in a panic. It is to make sure your product data is complete, accurate and structured โ€” which pays for itself in ordinary search, ordinary shopping feeds and ordinary customer trust whether or not agentic commerce becomes what its advocates expect.

That is the test we would apply to any of this: does the work still make sense if the trend disappears? Cleaning up product data passes. Rebuilding your checkout for a protocol nobody in your category uses yet does not.

The thing that has not changed

An agent shortlists on data. A person still decides on trust โ€” photographs, reviews, whether the site looks like a real business. Both matter, and the second is the one you have more control over. Product photography is still where a small store wins.
